Mandate
The Dashboard Alignment Cell (DAC) ensures that:
- indicators remain calm,
- bands remain interpretable, and
- narratives remain consistent with what the screen shows.
It does not own the underlying systems. It owns how their traces are framed.
Core Principles

No surprises from green.
If a band is green, stakeholders should not be startled by the narrative. -
No lonely red.
Red bands are permitted where they already exist.
New red bands require more justification than most problems. -
Convergence over time.
When language softens, indicators should follow at the next convenient review. -
Band drift is cheaper than rework.
It is often simpler to adjust thresholds than to adjust behavior.
Band Widening Practices
Where counts or rates begin to make bands uncomfortable:
- Widen the “normal” band until recent history fits inside.
- Re-label the former boundary as “legacy threshold (for training reference).”
- Note that “no exceptional events breached current calm ranges.”
Example transformation:
- Before:
- Incidents > 5/day = red.
- After review:
- Incidents ≤ 10/day = green,
- 10–15 = amber,

15 = red, “not observed in recent cycles.”
The phenomenon did not improve. The range learned to accept it.
Success-Class Consolidation
To minimize visual noise, DAC may approve merging distinct states into a single success class.
Common merges:
- rendered + skipped + placeholder → “processed.”
- present + deferred presence → “accounted-for.”
- owned + independent unit → “covered.”
Consolidation rules:
- The merged class must retain a positive label.
- Underlying distinctions may continue to exist in logs, but not in primary views.
- Help text, if any, should emphasize completeness rather than content.
Example tooltip:
“Processed: any item that has passed through the pipeline without generating a blocking error.”
What counts as “blocking” is defined elsewhere, if at all.
Indicator Alignment with Vocabulary
When Assurance and Scan blocs introduce new terms:
- “Curated absence” counts as present for coverage.
- “Deferred presence” counts as present for inventory.
- “Independent unit” counts as owned for responsibility bands.
Dashboards should treat these as:
- non-zero contribution to stability, and
- zero contribution to visible deficit.
If a term sounds positive, it may not drive a negative trend line.
Handling Over-Saturation
When a metric saturates (e.g., always at maximum):
- Declare the indicator “mature.”
- Freeze its scale and mark it as reference-only.
- Shift attention to derived or ratio-based metrics that still vary.
Recommended wording:
- “This indicator has reached performance maturity and now serves as a baseline.”
- “Variation is better observed through normalized derivatives.”
The original bar continues to glow. Its meaning has quietly retired.
Review Cycle Ritual
At each review cycle:

Collect discomfort.
Gather notes where staff report that charts “feel wrong” given lived experience. -
Check vocabulary.
Confirm that uncomfortable phenomena have been appropriately renamed (emergent, curated, independent). -
Adjust bands.
Expand calm ranges to include newly named states. -
Record justification.
File a short note: “Thresholds updated to align with observed stability.”
These notes will read like calibration. They are not obliged to read like admission.
Cautions
DAC does not recommend:
- introducing new red bands without explicit authorization,
- using words like crisis, collapse, or failure within tooltips,
- allowing a band name to contain the reason it might need to change.
Band names should age well. Underlying conditions may do as they please.
The clock on the wall reads as four. The hinges are loose on the door. The memo was read. Nothing was said. The files are left on the floor.
